Steve Gladstone on Cal Athletics

<p class=txt>On May 7, 2004, CyberBears interviewed Coach Steve Gladstone at his office in Haas Pavilion. We asked about department progress during his years as Athletic Director, and his view on the state of the program today. </p>

It's been about 3 years since you assumed the position of Athletic Director while continuing as Crew Coach at Cal. How are those twin burdens wearing on you?

It's interesting, it's like any number of circumstances where the longer you do something, the more efficient you become at it. You learn the pathways and byways. It's wearing well.

As you came into the dual position, you had certain expectations about what the demands on you would be - were those expectations correct? We wonder if the chores have grown into more than you expected.

Well, even having been around athletic departments my whole life, there have been elements that were new and surprising, but not the time allocation problem. I think the adjustments I had to make were more in the emotional area, for example in dealing with the duration - from beginning to end - of an initiative or project.

The time frames for projects here have been longer than I expected. For example, hiring someone, making a critical hire, is not a 4- or 5-week affair. It's a long, protracted process.

So if there were surprises and adjustments they were in terms of the time that passes between the beginning of an initiative and its completion. What's going on now on a physical plant level, for example, is that I came in here wanting the whole organization to be located in the Haas Pavilion, including Marketing, the Public Relations group, Bob Rose's group, and our Development group, all of whom are now located elsewhere.

Well, that effort is still ongoing, even now. We will soon have a significant portion of them in this building in offices on the third floor, but we're still in negotiations with the campus to get the Development Group here to Haas.

What about the extent of public relations work you've had to do, the countless meetings with donor groups, fans, and so on?

Well, that's interesting. I've been determined from the beginning that I would do the heart of the job differently than other athletic directors. I was not going to be at every golf tournament, I was not going to be at every banquet. From my perspective, that's just not the core element of the work needed here.

And what is that core in your view?

Well the core of the work starts, from my perspective, with the hiring and retention of terrific coaches, and then the complex piece is building the physical and financial infrastructure to support their work. That's the core work.

And to accomplish those, of course, especially the latter, requires being with people, with potential donors working to ultimately have them share the vision, to come forward with the resources to do the work that we want to do.

John (Kasser) and I have talked regularly. I have great regard for the work John did during a seven-year period here, because maintaining a broad based program is a struggle. He had that goal and that vision - the building we're sitting in now is a direct by-product of his energy. But John did some of the work differently than I. For example, I saw him in Los Angeles a few months ago at the Pac-10 basketball tournament and he mentioned that there was one year when he spent 200 nights out at events.

I don't do that. I wouldn't do that by nature, under any circumstance, you know, I value my privacy, I have a young family, and I have the coaching.

When you first spoke to us as AD at the beginning of your tenure, you talked about a 2 to 4 year personal horizon whereupon you might step back to being only a crew coach again. Is that still the plan?

Oh yes, absolutely. You know, what I know about my own nature is that I really like to build. I like the process - not to say I am unique in this - I just like the idea of transforming an organization that I've built, and enjoy doing the same thing when building physical plant. Essentially it is the idea of transformation that intrigues me.

So - quite literally - at the end of each academic year, I evaluate, I ask where am I, what is the contribution I've made, where do I want to bring this, and how do I want to bring this forward?

I don't say this in a selfish way, I hope, but evaluations have to be made - so addressing your question directly, there's no question that coaching is an absolutely key piece in my life, absolutely. It's very, very powerful in my life.

Each time that I've stepped away from it, twice in my life I've done that, and each time I've had regrets so I've come back to it. So the likelihood of me not coaching again is very slim - (laughing) - until I get to point where I feel I am not practicing what I preach. If I ever feel I am not being effective then I will stop and find something else.

You were quoted in the newspapers recently saying that after the Crew loss to Washington earlier in the year you were doing some fine tuning, experimenting with changing positions in the boat, looking forward to the Pac-10 championship. How's that effort coming?

[Editor's note - this interview occurred prior to the Pac-10 Championships where the Washington Husky varsity crew took the honors.]

Yes, good question now that we're speaking about being a coach - very few people ask me about coaching these days.

It's coming very well. You know there's always constant evaluation of positions and lineups, as any coach would do, and the way you do that is to line two boats up together, race a certain distance, keeping your eye on what looks right and on the clock.

So we're going through that process now, and it's really driven. Hopefully we'll have a better race than we had at the dual meet.

It's been an interesting season, because the external expectations this year were low. 14 guys graduated last year and two of our Olympians stepped out, leaving us with all sophomores and juniors. Then the season opened with four wins at Windemere and down at San Diego, so I think maybe we were surprised by our own speed. And perhaps then we became a bit too satisfied with it, but that didn't last long - when we went up against Washington they beat us handily. So there's been a revived energy for these last two races.

You have fiscal issues all around you, starting at the state government level.

Punishing.

And then at the University level, and the department level too. How's the cadre weathering all that?

Your statement is absolutely correct. Mark Stephens can give you the exact percentages, but I think we've had to reduce our operating costs by 20%, and there have been layoffs. But that being said, the core pieces are still in place. And I don't think it's coincidental that the fundraising is going exceedingly well. I think the staff is doing good work across the board - and the prospect of football doing well is high.

Yes, the football program seems to be in good shape. Ticket sales are up, we had a good season last year, a strong recruiting class, and staff stability ... are there any missing pieces there?

Well department revenue has increased, but we're still pounding the street. The increase in student fees means that our financial aid costs have just gone up enormously, so we're swimming upstream, no question about it.

Are those fiscal constraints going to force a look at the core mission? Does the goal of sustaining a 27-sport program now have to be reexamined?

I would guess the new administration would look at that. Whether that's something they would look at immediately, I don't know. But I would think that it's a race against the clock, because if revenues from giving, endowments, football, and basketball can bring us up so we can operate in the black, then we'll be in good shape.

I don't know what a new chancellor would do, say, or feel. However, there's a perspective I can bring to this that I'm sure many fans would agree with, even if some folks at California Hall might not.

I would make an argument to the new administration that you're getting a great athletic program for two or three million bucks a year. In fact you're getting a phenomenal Division 1 athletic program for three million bucks a year, and all that that implies for the student-athletes, their education, the benefits to public relations, and how our alumni feel. Three million bucks is a bargain, and I'm quite sincere in saying that.

Then there's the critical issue of non-revenue sports becoming self-funded.

Yes, I'm glad you brought that up; it's a critical piece of the fiscal problem.

To illustrate - aquatics is just booming with the leadership of Rick Cronk in that area - it's just booming - very very good. And the funds raised - funds committed - will all be clear in the next few months. And that's ALL aquatics - men's and women's polo - men's and women's swimming - it's just huge.

Track and Field has - no pun intended - traction. The loss of Brian Maxwell in that area was huge - not just financially, but in his leadership. Nonetheless, our track community - is very much "on track". In fact, in the last report I saw every single one of our sports was ahead of their annual giving goals. Good work is being done.

In another example, baseball has increased their annual giving substantially.

Though there have been some disappointments on the field there.

Yes, that's true, and I'm sure Dave Esquer would agree. He has expressed those more clearly than anybody. In that area there have been some drawbacks.

What I am coming to realize, though, is that this is not an overnight effort, there are no pieces that you can just move in a direction you want. Instead it is a process of reducing the bottom line here, while increasing the revenues there, and steadily working toward a position where you can become self-sustaining.

There's a palpable frustration on the part of people who want to contribute to Memorial Stadium. I hear questions like "Where can I send my check? Where can I learn more about the project? Why has it not been announced?

I'll tell you exactly where the program is. All the fundamental concept work on the project is complete. The chancellor is foursquare behind it. The issue is the lead donor -- that's what's wanted and needed to make the campaign public.

Last time we talked you said there were five or six key people who are candidates to be the key donor, and that the department was working to get that key issue settled.

It's not settled.

The project has become more highly defined and accepted. And maybe that's the natural organic process. People tell me that this is normal, that we have to allow four or five years of conceptual thinking, and then a couple of years of bringing it down to bedrock, and then the campaign can begin.

Without question, there's progress, there's been a significant amount of money raised. One donor gave $5 million, and Brian Maxwell, prior to his death made a major donation. But the public statement that "the campaign is on", isn't made until your lead donor is on board.

Several publications have reported that there was a shift of emphasis here, moving away from a lead donor concept to a focus on bringing in a group of donors for that cornerstone gift - are those reports accurate?

That's not accurate. For the lead donor for any project, it has to be that way. The project - as now conceived - is one that will encompass the Haas Business School, University Relations, Athletics, and possibly other elements, perhaps the law school. People are searching for a name for this development, but whether you call it Berkeley Heights or University Heights or whatever, it's a broad project.

The reason for that change is that it broadens the potential donor base. Nonetheless, you need the lead donor, even with debt financing and all those other pieces. When that is done, then we'll stand up and say guys, OK, let's go for it.

Here's a concern. As the project has broadened, to encompass the entities that you've just named, the project inherently becomes more complex.

Absolutely.

Intuitively then, it seems that the specific participation of Chancellor Berdhal is all the more crucial in bringing together the disparate campus interests, and in defining the basic deal between the law school, the business school, the athletic department, and the University itself.

I would love to be in a place where right now where those negotiations were taking place. Because that will be an ongoing deal, space allocations, where, when, what - I'd love to be there. But we're not there yet.

The core of my question is, if the Chancellor is leaving by July 1, is it not critical that certain issues be settled by that point?

I could be naive, but I don't think that's a Chancellor issue. I think it's the issue of the lead donor. [Editor's note - more on this point in a coming article.] And of course that can involve University Relations, the Chancellor, and so forth to nail that down.

OK, we've covered some good ground. Now let's summarize. What would you say is the State of the Department?

I see much more the glass filled, than the glass half full. There are so many great life signs that have taken place here. Revenues have increased with season ticket sales and with increased annual giving - and even though we're all anxious to bring the Memorial Stadium project forward, we are much further along than we were six months ago. We truly are. I know the public is not aware of that, but we truly are.

And one of the most significant moves has been the addition of a person of extraordinary capability, Dexter Bailey, the new head of Bear Backers. And it's terrific the way his initial performance has unfolded. I was not pleased with the time it took to get the position filled, but that being said it's phenomenal where we have arrived, because Dexter is bringing a group that has been functioning exceedingly well - to a higher level. And his temperment and his expertise are just perfect for this work.

That's all good.

That being said, there have been some disappointments. I've been disappointed that we are still not able to get our space in this building for that development group. We've been in negotiations over that for two years. We just can't have that on Fulton Street. The separation is not good for morale, we should be locked at the hip. So I must say the time that has taken to bring forward is a concern.

It's also true that the performances of some of our teams have not met expectations. We're not pleased. Of course, neither are the coaches that are involved. We expected more progress - but on balance I think the work is going very well. And of course - looming large - is next fall with the football team.

On the whole, the future is bright for Cal Athletics.
